Outsourcing ROI compares the financial gain from an outsourcing arrangement against everything it cost to set up and run. It is the business case checked after the fact, and the honest version rarely matches the numbers set out in the pitch deck.

The gap is not usually dishonesty. Business cases count the savings carefully — and the costs loosely.

Transition, retained management, travel, and rework all belong in the denominator. Leave them out — and any deal looks brilliant on paper.

A useful calculation runs over three years rather than one. Year one absorbs the setup cost, and the return only becomes visible once the operation settles.

Add up every benefit the arrangement produced, subtract every cost it created, then divide the result by that total cost. Multiply by 100 for a percentage return over the period being assessed.

Both halves need discipline. Benefits get overstated when avoided hiring is counted as cash, and costs get understated when internal time is treated as free.

A software testing function. The return came from speed rather than cost, with release cycles shortening by nine days. Cash savings were modest and the commercial benefit was substantial.
