Full-Stack Outsourcing

Definition

Full-Stack Outsourcing

Full-stack outsourcing is buying a complete delivery capability from one provider rather than assembling a set of specialists yourself. The team covers front end, back end, infrastructure, testing, and release, and the buyer keeps hold of product direction.

The appeal is a single point of accountability. When one provider owns the whole chain, nobody can blame the database team for a broken interface.

The risk is the mirror image. One provider owning everything means one relationship holding all your delivery capability, and that dependency compounds each quarter.

Buyers manage it by keeping architecture decisions and source control on their own side. The team can be replaced; the codebase and its history should never leave.

Key takeaways

  • Full-stack outsourcing buys one accountable team across the whole delivery chain.
  • Single point accountability comes with single point dependency.
  • Source control, architecture, and product direction stay with the buyer.
  • Security practice should be specified, not assumed to be included.

How it works

The buyer defines the product outcome and the provider staffs every discipline needed to reach it. Work runs in the buyer’s repositories against the buyer’s standards, and the provider is measured on shipped, working software rather than on hours.

Team composition is quoted up front. A typical shape pairs engineers with a tester, a designer, and a delivery lead, and the ratio between them tells you a lot about how the provider works.

Security cannot be left implied — the Secure Software Development Framework, published by NIST as SP 800-218, sets out practices a buyer can name in a contract instead of hoping they happen.

Knowledge concentration is the risk that grows quietly — after two years, a provider may be the only party that understands why a system behaves the way it does.

Buyers can borrow a published standard rather than writing one. The Technology Code of Practice sets expectations for building and buying technology that transfer neatly into a commercial contract.

Examples

Full-stack outsourcing suits new products, rebuilds, and standing product teams, and the amount the buyer must retain differs across those situations. Four cases show the range.

A fintech start up. A complete team built and launched the first product in 2024, with the founders owning the roadmap and the cloud accounts throughout.

A retailer. A legacy stock system was rebuilt by one provider covering design through deployment, with the retailer’s architect approving every structural decision.

A media company. A standing product team was contracted for two years, with a written rotation rule so no single engineer became irreplaceable.

A logistics firm. Delivery was full stack, but the firm kept an internal technical lead whose only job was to understand the system as well as the provider did.

That last role is the cheapest insurance available — one informed person on the buyer side turns a dependency into a relationship you could actually leave.

Related terms

Full-stack outsourcing sits among the software delivery models and describes a breadth of scope rather than a location or a technology choice. The list below marks the boundaries.

FAQ

How is this different from staff augmentation?

Augmentation adds people to your team and you direct them. Full-stack outsourcing hands the whole delivery to a provider that directs itself against your outcome.

What must the buyer keep?

Source control, cloud account ownership, product direction, and architectural approval. Everything else can sit with the provider.

Is one provider too risky?

It is a real dependency. Mitigate it with buyer owned repositories, documented architecture, and at least one internal person who genuinely understands the system.

How is the team priced?

Usually as a monthly team rate with a stated composition. Ask for the composition in writing, since the ratio of seniors to juniors drives real cost.

Should security be specified separately?

Yes. Name a published framework in the contract rather than assuming secure practice is bundled into the day rate.

When does it stop being the right model?

When internal capability grows enough to direct the work. At that point augmentation usually costs less and gives you more control.
