Net Customer Effort

Definition

Net Customer Effort

Net customer effort is a single score that subtracts the share of customers reporting a difficult experience from the share reporting an easy one, across a defined journey. It is effort measured the way advocacy is, on a netted scale.

The idea borrows its arithmetic from advocacy scoring. Rather than averaging effort ratings, it nets the easy against the hard so a polarised result cannot hide behind a comfortable middle.

Effort predicts loyalty better than delight does. Customers rarely leave because nobody amazed them — they leave because something took four attempts.

Key takeaways

  • Net customer effort subtracts the percentage reporting high effort from the percentage reporting low effort.
  • Netting exposes polarised experiences that a simple average would smooth away.
  • Effort predicts repeat purchase more reliably than satisfaction does.
  • Measure per journey, not per contact, since effort accumulates across steps.

How it works

Net customer effort is calculated by asking customers how easy it was to get their issue handled, grouping the answers into low, neutral, and high effort, then subtracting the high-effort percentage from the low-effort percentage.

The formula is: % low effort − % high effort.

Grouping is the design decision, and it must stay fixed once published.

GroupTypical ratingWhat it means
Low effortEasy or very easyJourney worked as intended
NeutralNeither easy nor hardTolerable, not memorable
High effortHard or very hardRepeat contact likely

The high-effort group is the commercially expensive one. Those customers generate repeat contacts, complaints, and churn out of all proportion to their number.

Ask at journey level rather than after a single contact. Effort accumulates across channel switches, repeated explanations, and forms that ask for information you already hold.

The measure extends the established customer effort score, and the netted form is best read beside the standard customer effort score (CES) rather than replacing it.

Benchmarks help frame the level. The American Customer Satisfaction Index reports national satisfaction quarterly and published its latest reading for Quarter 2, 2026 — see ACSI.

Governments measure the same friction directly. The U.S. federal customer experience program collects and publishes service-provider feedback on how easy public services are to use.

Pair the score with the free-text reason. Effort scores tell you a journey is hard; only the comments tell you which step did it.

Never chase the score by removing contact options. Making it harder to reach help lowers reported effort by silencing the people who found things hardest.

Examples

Effort scores expose different problems depending on how many steps a journey contains and how often customers have to switch channel. Five cases show what the netted view surfaces.

Insurers find effort concentrated in claims, not sales. Buying takes minutes while claiming takes weeks, and one netted score per journey makes that impossible to hide.

Telecom providers find effort in channel switching. Customers who start in chat and finish on the phone report high effort even when the outcome was correct.

Banks find effort in identity verification. Repeating security questions at every step is the single most cited high-effort moment in retail banking.

Retailers find effort in returns. A printed label and a drop-off point turn a high-effort journey into a low-effort one with no change to the refund itself.

Outsourced customer teams report netted effort per journey — buyers should confirm the journey boundaries, since narrowing them to a single contact hides everything that happened before.

Net customer effort belongs to the customer-experience measurement family and sits closest to the effort and advocacy scores. The terms below cover the component measures and the outcomes effort predicts.

FAQ

How is net customer effort calculated?

Subtract the percentage of customers reporting high effort from the percentage reporting low effort across the same journey.

How does it differ from customer effort score?

Customer effort score averages the ratings, while this version nets the easy against the hard so polarisation stays visible.

Why does effort predict loyalty?

Because customers leave over repeated friction far more often than they stay because of a single delightful moment.

Should effort be measured per contact or per journey?

Per journey. Effort accumulates across channel switches and repeated explanations that a single contact never captures.

What is a good net customer effort score?

Any positive figure means easy experiences outnumber hard ones. Compare against your own trend rather than published numbers.

Can the score be gamed?

Yes, by hiding contact options, which silences exactly the customers who struggled most.
