Moments of truth

Definition

Moments of truth

Moments of truth are the few interactions in a customer journey that actually decide what someone thinks of a brand. The singular names the idea; the plural names the map — the ordered set a team finds, ranks and then measures.

For the concept itself, and the airline executive who named it, read moment of truth. This page takes the idea as read and asks the operational question: which interactions in your journey qualify, and what do you do about them?

Most teams overcount badly. A journey holds dozens of touchpoints and perhaps five that change a decision — and the work is separating the two before anyone spends money.

The plural also changes who is in the room. One moment belongs to one team; a set of them spans marketing, product, billing and service, which is why the map gets built once and argued over for months.

Key takeaways

  • The singular is a definition; the plural is a map of one journey, with owners and measures attached to each point.
  • Marketers chain the moments from pre-purchase research through to advocacy, but the chain is a naming convention, not a diagnosis.
  • A touchpoint only qualifies if a customer makes or changes a decision there, which rules most of them out.
  • Score each moment on effectiveness, ease and emotion rather than on handling time alone.

How it works

Finding the set is research before it is strategy. You map the journey, interview people who have just been through it, and look for the points where a customer committed, hesitated or walked away. Those points are your candidates.

StepWhat you are doingWhat you get
MapLay the journey out end to endA list of every touchpoint, in order
InterviewAsk recent customers what decided itCandidate moments in their own words
TestCheck whether behaviour changes thereA shortlist of real decision points
AssignGive each moment a named ownerAccountability by team, not by channel
InstrumentPick one measure per momentA number that moves when the moment improves

Federal design guidance is useful on the scoring question. Its glossary names effectiveness, ease and emotion as the three core qualities used to measure customer experience, drawn from a Forrester pyramid model, and those three travel well across industries.

Customer journey gives you the frame and customer journey mapping gives you the method. Moments of truth are what you are hunting for while you map, not a separate exercise bolted on afterwards.

Ranking matters as much as finding. Two candidate moments rarely carry equal weight, and the honest way to rank them is by how much behaviour shifts afterwards: renewals, repeat orders, complaints, referrals.

Then comes the discipline most teams skip — instrument fewer things, better. One measure per moment beats a dashboard of forty, because a moment carrying two competing metrics has no real owner.

Marketers also chain the moments into named stages running from pre-purchase research through to advocacy. That chain is a vocabulary for talking about the set; it is not a substitute for finding your own.

Instrumenting is not the same as surveying. A survey tells you how a moment felt — an operational measure tells you whether it worked, and running the pair together is what keeps the set honest over time.

Examples

The set differs by industry, and that is the useful part. Two journeys with identical touchpoints can carry completely different decisive moments, so copying another firm’s map is a poor shortcut.

Telecoms. The deciding moment is rarely the sale; it is the first bill and the first fault. A contact centre measured on first call resolution is measuring the moment that decides renewal, which is why the metric has outlasted decades of fashion.

Insurance. The claim is the entire relationship compressed into one interaction. Everything before it is a promise, and calls resolved on first call at claim stage predicts renewal better than a survey taken at purchase.

The people holding most of these moments are frontline staff. US Bureau of Labor Statistics figures counted 2,666,000 customer service representative jobs in 2025, with employment projected to decline 5 percent through 2035.

Retail returns are a third pattern worth copying. The decisive moment is not the purchase but the first thing that goes wrong, and a shopper refunded without argument comes back, while one made to escalate tells other people instead.

Outsourced contact centres in the Philippines and Colombia are handed exactly these moments: the claim call, the cancellation save, the billing dispute. They are the volume nobody has managed to automate away.

FAQ

How many moments of truth does one journey have?

Usually three to six. More than that and you have listed touchpoints rather than decision points, which is the most common mistake in the exercise.

Who owns them?

Different teams own different moments, which is the main reason the set has to be written down. Marketing, product and the contact centre each hold some of it.

Are moments of truth only about service?

No. Research, purchase, first use and advocacy all contain them, and the pre-purchase ones usually belong to search and content teams.

How is this different from a customer journey map?

A map shows every step in order, including the dull ones. The set of moments is the short list of steps where a decision is actually made, pulled out of that map and given owners.

What should we measure at each one?

Pick one measure per moment and keep it stable over time. Effectiveness, ease and emotion give you a sensible menu to choose from.
