SaaS metrics

SaaS metrics are the recurring revenue, retention and efficiency numbers a subscription software business is run on. They answer four questions: how big the base is, whether it is leaking, what a customer is worth and what it cost to win.

Software as a service (SaaS) is the delivery model; this page is about the measurement set laid over it. The numbers only make sense together, because almost any one of them can be improved by damaging another.

Growth metrics and accounting are not the same thing. Annual recurring revenue describes the contracted run rate, while recognised revenue follows a standard and arrives as the service is actually delivered.

Most boards watch five things. Scale, leakage, expansion, unit economics and payback — everything else on a subscription dashboard is a diagnostic for one of those five.

Key takeaways

  • SaaS metrics cover scale, retention, expansion, unit economics and payback period.
  • Annual recurring revenue measures the contracted run rate, not accounting revenue.
  • Net revenue retention above 100% means the existing base grows without new customers.
  • Acquisition cost only means something when read next to lifetime value and payback.

How it works

SaaS metrics work as a chain. Recurring revenue sets the size of the base, churn and expansion set which way it moves, and acquisition cost read against lifetime value tells you whether growth is worth funding.

Four acronyms carry most of the load: annual recurring revenue (ARR), customer acquisition cost (CAC), customer lifetime value (LTV) and net revenue retention (NRR).

MetricWhat it answersUsual formula
ARRHow big is the recurring base?Monthly recurring revenue × 12
Gross revenue churnHow much revenue left?Lost revenue ÷ opening revenue
NRRDid the base grow on its own?Opening plus expansion less churn, over opening
LTV to CACIs growth worth funding?Lifetime value ÷ acquisition cost
CAC paybackHow long to repay a sale?CAC ÷ gross margin per month

Leakage comes next. Customer churn rate counts the customers who leave, and revenue churn counts the money they took with them, which matters when a few accounts dwarf the rest.

Expansion separates good from average. Net revenue retention above 100% means the existing base grew through upgrades and extra seats faster than it shrank through cancellations.

Unit economics close the loop. Customer acquisition cost divides sales and marketing spend by new customers won, and it only means something when it is read beside customer lifetime value.

Benchmarks are useful and dangerous in equal measure. A payback period that looks slow for a card led tool can be perfectly healthy for a vendor signing three year enterprise contracts, so compare like with like.

Cohorts beat averages. A blended churn number across three years of customers hides whether this year’s intake behaves better or worse than the one before it, which is the churn question worth asking.

Gross margin sits under everything. Hosting, support and onboarding costs all land there, and a payback calculation built on revenue rather than on gross profit will tell you a comfortable lie.

The National Institute of Standards and Technology (NIST) published its definition of cloud computing in 2011, describing the model as five essential characteristics, three service models and four deployment models.

Recognised revenue follows its own rule. Under International Financial Reporting Standard 15 (IFRS 15), an entity recognises revenue through five steps ending when a performance obligation is satisfied.

For a service delivered over time, revenue arrives as the obligation is met — so a long contract signed in January does not land as January revenue, even though it lands in the ARR number that same day.

Examples

The same metric set reads very differently depending on who the customer is. The four business shapes below show how the numbers shift without a single definition changing underneath them.

Enterprise software sold on annual contracts. Logo churn is low and NRR carries the growth story, because a handful of expansions can outweigh a single cancellation in any given quarter.

Product led tools sold by card. Monthly churn runs far higher, payback has to land inside a few months — and CAC is dominated by paid acquisition rather than by salaries.

Vertical software for clinics, gyms or law firms. Customer counts are small and contract values are high, so one lost account can move the churn rate by a visible margin.

Outsourced support behind any of the three. Providers running subscription support desks are measured on resolution and cost per ticket, and those numbers feed gross margin, which feeds payback.

What separates the four is not the definitions but the weighting. Enterprise vendors live on retention, card led products live on payback, and vertical software lives on the size of every single account.

FAQ

What are the most important SaaS metrics?

Annual recurring revenue, net revenue retention, gross churn, customer acquisition cost and payback period. Everything else is usually a diagnostic for one of those five.

What is a good net revenue retention rate?

Above 100% means the existing base is growing without new customers, which is the threshold most subscription businesses manage toward. Below 100%, new sales are paying for cancellations.

Does ARR equal revenue?

No. ARR is the contracted run rate at a point in time, while reported revenue is recognised as the service is delivered under the applicable accounting standard.

How do you measure churn when customers pay different amounts?

Use revenue churn alongside customer churn. Counting logos alone hides the damage when one large account leaves and three small ones stay.

Which metric should a small business start with?

Retention — until the base holds, every other number on the dashboard flatters you.
